AI Readiness Assessment

EXECUTIVE SUMMARY

Most AI initiatives do not fail. They fail expensively.

The average industrial company that abandons an AI initiative has spent 9 months and more than $200,000 on the wrong sequence of decisions. Not the wrong technology. The wrong order.

They selected a platform before auditing their data. They signed a vendor contract before documenting the processes the vendor was meant to improve. They announced a transformation before their operational teams understood what was changing or why.

The gap was identifiable at the start. It was not identified. That is the only difference between an AI initiative that delivers and one that gets quietly paused at the next board review.

"We thought we were behind. We were actually unready. Those are very different problems."

01. THE PROBLEM

Your Team Uses AI. Your Business Does Not Run on It Yet.

AI adoption is no longer the bottleneck. France Num’s 2026 barometer of 9,000 small and mid-sized French firms found AI use up 14 points in a year, with 40% of firms now using an AI solution and 53% of mid-sized firms.

When 4 in 10 companies use AI, using it is no longer an advantage. The advantage now sits in digital transformation that puts AI inside the workflows that move money: estimates, work orders, quality checks, compliance reports.

Most leadership teams believe they are further along than they are. The test is simple: if an AI output has to be retyped, pasted or emailed by a person before the business can act on it, the workflow is not integrated.

74% of AI initiatives inside companies are already failing. Most leaders do not find out until month 9.

The problem is never the technology. It is the order of decisions made before the first line of code is written. This 5-question benchmark tells you exactly where your sequencing breaks down, before your budget does.

02. WHY IT MATTERS

AI Budgets Are Lost Between the Tool and the Workflow

AI projects rarely fail on the model. They fail in the order of decisions made before anything is built.

  • Buying before mapping. A platform is signed before anyone documents which handoff it should remove.
  • Automating a broken process. AI speeds up a workflow that was already losing time between site, office and ERP.
  • No owner, no controls. A pilot touches customer, financial or safety data with no approval step, audit trail or KPI, so it never clears the move to production.

The gap is visible in week 01. The assessment shows you where it sits in your business before the budget is committed.

Q1

Are we ready, or do we only think we are?

Most leadership teams overestimate their organization's AI readiness by one to two maturity levels. The benchmark scores your actual state across data infrastructure, process maturity, organizational readiness, prior experience, and investment capacity. Not what you aspire to. What exists today.

Q2

Where exactly will our initiative break?

Every maturity level has a specific failure point. Level 2 companies scale before they govern. Level 3 companies optimize in silos. Level 4 companies mistake efficiency gains for competitive advantage. The benchmark tells you which failure mode is active in your organization right now.

Q3

What do we do first?

The benchmark output is not a score. It is a sequenced action plan matched to your maturity level, your industry, and your current investment position. You leave with a specific first step, not a general recommendation to 'invest in AI.'

03. THE REDEX MODEL

3 Stages From AI Tools to Governed AI Operations

The assessment places you on the same model RedEx uses in every engagement. Maturity is rarely uniform, so you score each dimension separately: sales may sit at Stage 1 while finance runs a Stage 2 invoice flow nobody governs.

Stage 2: Integrated workflows

Stage 3: Governed workflows

Integrated workflows run with owners, controls, logs and KPIs

Measurable P&L impact, repeatable across sites

Over-control that slows adoption

Can we prove it is safe and paying back?

4 Steps to Your First AI Workflow

  1. Download the PDF. Print it or fill it in on screen. No login, no platform demo.
  2. Answer 15 questions. Three per dimension. Circle the statement closest to how your business works today, not where you plan to be.
  3. Total your score. Each dimension scores 0 to 9 and the total 0 to 45. The scoring page shows your overall stage and your weakest dimension.
  4. Pick your first workflow. Use your industry page to choose the one workflow with the clearest return and the fewest blockers.

06. WHAT’S IN THE PDF

Your Score Is the Starting Point

  • Your overall stage, from Not started to Governed AI workflows
  • A score for each of the 5 dimensions: AI usage, manual handoffs, systems and data, controls, ownership and ROI
  • The most likely failure mode at your stage, and what to do before your next AI purchase
  • Industry pages for construction, manufacturing and energy, with a recommended first workflow
  • A one-page action plan you can take straight into a leadership meeting

The assessment is vendor-neutral. We do not receive referral fees from platform providers. The only recommendation in it is the one that fits your readiness.

FAQ

Executive Questions, Answered

What is an AI readiness assessment?

It measures whether your business can turn AI into operational results, not just whether staff use AI tools. It scores AI usage, manual handoffs, systems and data, controls, and ownership, then places you on a three-stage model.

It starts from workflows, not software. The question is whether an AI output reaches the system and the person who acts on it, with the right approval, without being retyped.

You are likely at Stage 1. Individual use creates personal productivity, but the gain reaches the P&L only when AI is integrated into a workflow with an owner and a KPI.

The one with clear financial exposure and the fewest blockers. For contractors that is often site reporting; for manufacturers, quality or maintenance alerts that should become work orders.

Rarely. Most first workflows connect to the systems you already run. The assessment flags where data or integration gaps would block a first workflow before you spend on new platforms.
